The payment that succeeded and then did not

UPI is now the largest single collection channel at many outlets and the only one where the customer, the operator and your own records can all be wrong in the same direction at once.

The failure mode nothing else has

Cash either arrives or it does not, and you can count it. A card either authorises or declines, at the terminal, in front of you. UPI has a third state: a payment that displays success on the customer's phone and is later reversed or never settles.

When that happens, everyone at the pump believes they were paid. The customer has a success screen and drives away. Your operator saw the screen and let them. Your own records show a collection. The only party that knows otherwise is the settlement system, and it will tell you a day or two later.

So UPI is the one channel where your records cannot be self-checking. It has to be reconciled against something external.

The screen is the customer's, not yours

An operator confirming a payment from the customer's phone is confirming a screenshot. The only confirmation that means anything is the one that appears on the merchant side — your own device, or the settlement statement.

What to do at the pump

Most of the exposure is closed by two habits that cost nothing.

  • Confirm on the merchant side, not the customer's. A soundbox or the merchant app announcing receipt is a merchant-side confirmation; a screen held up at the window is not.
  • Record UPI collections as a separate line, per shift. Pooled into one collections total, a UPI failure is indistinguishable from a short drawer — and the person who gets asked about it is the wrong one.

The weekly reconciliation

Daily reconciliation compares your litres against your collections. That catches most things, but it cannot catch a UPI failure, because your records and the litres agree — the payment was recorded.

Once a week, compare the UPI collections you recorded against what actually settled to the bank. The two should agree apart from timing at the boundary.

A persistent gap in one direction is the finding. Recorded higher than settled means failures are being accepted at the pump. Settled higher than recorded means collections are not being logged — which is worth knowing too, because it means the daily reconciliation has been running against an understated collections figure.

Attributing a failure back to a shift

A settlement gap found on Friday belongs to a transaction on Tuesday. Without per-shift UPI totals there is no way to know which Tuesday shift, and the gap becomes a general observation that changes nothing.

With per-shift totals it is a specific question: this shift recorded ₹X in UPI and ₹X minus ₹1,200 settled. That is answerable, and more importantly it is coachable — the answer is almost always that a screen was accepted rather than a merchant confirmation, and that is a habit rather than a person.

Cards and fleet cards settle differently again

Cards settle a day or two later, net of the acquirer's charge. Log the collection at the amount charged to the customer and record the charge as an expense when it lands — netting it off makes the day appear to balance while understating both revenue and costs, and hides the charge from anyone reviewing what the outlet actually spends.

Fleet cards reconcile against the issuer's statement on the issuer's schedule. A transaction authorised at the pump and later rejected behaves exactly like a UPI failure, and needs the same weekly comparison.

Frequently asked questions

How often should I reconcile UPI against settlements?

Weekly is enough to catch a pattern while it is still recent, and frequent enough that the shift a gap belongs to is still identifiable. Daily is unnecessary — settlement timing means a daily comparison mostly measures the boundary rather than anything real.

A customer showed me a success screen but the money never arrived. What now?

Commercially it is a conversation with the customer, and often a recoverable one if you find it within a day or two. Operationally the lesson is the process: merchant-side confirmation only. A screen on the customer's phone is not evidence you were paid, and by the time you know, they have driven away.

Should I record UPI separately from card?

Yes, and separately from everything else. The five channels fail differently, and the whole reason to keep them apart is so a gap points at a cause rather than at a person.

Does PumpDesk connect to my bank or UPI provider?

No. It records what you collected by type and compares that against the revenue your litres imply. The weekly comparison against settlement statements is done by you — but because PumpDesk keeps UPI as its own line per shift, you have a figure to compare against rather than a lump total.
